THE TAKEAWAY
Sales show activity. Margins, inventory, and cash flow explain whether that activity supports a healthy business.
A growing sales chart can hide a shrinking business margin. Ecommerce KPIs are useful only when their definitions are consistent and the numbers connect to decisions. Store owners need a compact reporting set that captures economics, cash needs, and operational risk.
The goal is not to monitor every possible metric. It is to know when to ask a question: why cash declined, why a product's contribution changed, or why cancellations increased. The following measures can support a monthly review whether you operate the store yourself or work with a management team.
Separate revenue, contribution, and net profit
Define revenue consistently, including how refunds and discounts are treated. Contribution profit subtracts the variable costs associated with a sale, such as product cost, platform fees, fulfillment, and attributable advertising. Net profit also reflects other operating expenses using the accounting approach agreed with your accountant.
Contribution margin equals contribution profit divided by revenue. Use it to compare products and identify sales that add volume without adding enough economic value. Make sure management charges and recurring software costs are visible rather than hidden behind an attractive gross-sales figure.
Monitor inventory turnover and stock age
Inventory turnover is commonly calculated as cost of goods sold divided by average inventory cost for the same period. Interpret it alongside stock age, lead times, and stockouts. Faster turnover is not automatically better if it leads to frequent shortages or costly emergency replenishment.
Ask for a product-level aging report. Slow-moving items can tie up cash while storage and financing costs continue. Review whether a markdown, reduced reorder, or product exit is more sensible than buying more simply to maintain assortment.
Review cash needs separately from accounting profit
Reconcile beginning cash, receipts, payments, and ending cash. Then identify money committed to inventory, upcoming expenses, taxes, and debt. Cash available in the bank is not automatically safe to distribute if the next supplier payment is already due.
Estimate how long reserves could support the business under a defined downside scenario. Use your actual obligations rather than a universal cash-runway target. A manager should explain both profit performance and future funding needs.

Watch returns, ad efficiency, and account health
Review refund and return rates by product and reason. A rising rate can reveal a listing mismatch, quality issue, or fulfillment problem. Track cancellations and shipping performance using the current marketplace definitions and requirements; platform thresholds can change.
Advertising return on ad spend compares attributed revenue with ad spend, not profit with ad spend. Attribution can be imperfect. Evaluate advertising alongside contribution margin and incremental demand so a strong-looking ratio does not conceal unprofitable orders.
Turn the monthly report into decisions
For each important change, record the explanation, action, responsible person, and review date. Examples include reducing an order quantity, investigating refunds, or pausing a product that no longer covers variable costs. A report without decisions is just a collection of numbers.
Keep definitions stable from month to month and reconcile the report with original records. If the reporting format changes, ask how the figures compare with prior periods. Reliable ecommerce analytics support accountability; they do not guarantee future performance.
